A $50,000 Deadline, a Polyurea Coating, and the Evonik Distributor Who Was Straight with Us

It was 3:47 PM on a Tuesday when the phone rang. The caller was a site manager at a chemical plant we had been working with for years. They had a tank lining failure—a pinholing issue that was leaking product into the secondary containment area. The plant had to be shut down until the tank was re-lined. He asked if we could have a polyurea coating system on site within 48 hours. I glanced at our production calendar. This was bigger than the resurfacing job we were about to start. The contract included a penalty clause that I think was $50,000 per day. Maybe $40,000. I'd have to check the exact terms, but it was enough to focus the mind.

First, a quick answer to the question, what is polyurea coating? It's a type of elastomer that forms when an isocyanate (the A-side) reacts with an amine-terminated resin (the B-side). The two streams meet in a spray gun and cure almost instantly—usually in under ten seconds. That speed is why polyurea is used for tank liners, parking decks, and roofing: you can create a seamless rubber-like membrane in a single pass, even at low temperatures. But that speed also means you have to be precise with the mix ratio and the substrate prep.

At that moment, we had enough isocyanate in stock. What we didn't have was the specific high-performance amine that our formulation called for. The material was a specialty amine we usually sourced from Evonik—specifically, an amine blend with low viscosity and a fast cure profile. Our normal distributor said they'd need three days to get it. Three days. That would have blown the deadline.

The cheap quote that nearly cost us

I started calling additive suppliers. Not all of them stock Evonik products, but several carry generic equivalents. One supplier quoted a price that was about 20% lower than anything we'd paid before. They claimed they could deliver in 24 hours. I should have asked more questions. Instead, I asked for a purchase order.

An hour later, I called back to confirm the delivery window. The sales rep suddenly got vague. "The truck should be leaving Saturday morning, but I can't guarantee a specific time." Saturday morning was already past our deadline. I asked if they could use a courier service. "We can schedule that, but it will be an additional $250 for the after-hours dispatch." And there was no mention of whether the courier actually had hazardous materials certification, which mattered because amine resins are classified as irritants.

That was the moment I realized the low quote was a trap. The budget vendor choice looked smart until we added overnight freight, a hazardous material surcharge, and the risk of a no-show. Net loss: not just money, but two hours of time we couldn't get back.

Calling an authorized Evonik distributor

Our plant manager reminded me that the original formulation spec listed an Evonik product. I called up the authorized Evonik chemicals distributor for our region, found through evonik.com. The difference was immediate. The rep asked about our substrate, the required cure time, and the ambient temperature. Then she emailed a full quotation with every line item: the product name, the package size, the unit price, the freight charge, the hazardous material fee, and an option for an after-hours emergency contact.

The total was $3,500. The cheap quote had been $2,900 before "extras." With overnight freight, hazmat handling, and a credit card fee, the cheap quote was going to be closer to $3,800. And that was if it showed up. The Evonik distributor's number looked higher, but it was honest.

They also had the material in a warehouse about 200 miles away. "If you approve the order before 6 PM, we can have it at your dock by 2 AM," the rep said. That was our first real chance.

Dealing with the hydrochloric acid spec

While the amine was in transit, our crew started surface prep on the concrete tank. The spec called for acid etching with a 10% hydrochloric acid solution. I had to double-check the chemical composition of hydrochloric acid: it's hydrogen chloride gas dissolved in water, written as HCl. Commercially, it comes as a 31–37% solution, and we dilute it down to 10% on site.

The tricky part was verifying the acid's purity. We had a certificate from the supplier showing 36% HCl, but I wanted to make sure it didn't contain inhibitors that would affect adhesion. The Evonik distributor's technical rep was kind enough to review our procedure, even though they didn't sell the acid. He confirmed that the dilution ratio was within the range we'd used on similar projects, and he noted that a 10% solution is typical for neutralizing alkaline concrete surfaces without leaving residues.

It was one of those small details that could have gone wrong. If we'd used a stronger concentration, the surface could be too rough, or worse, leave residual chloride that would promote corrosion. The fact that the distributor treated the acid question as seriously as the coating chemistry told me they wanted the project to succeed, not just move product.

The color matching issue

There was one more surprise. The client asked if the new lining could match the safety yellow color of their existing pipes. Our polyurea base is usually dark gray. Adding pigment to a fast-curing polyurea is not straightforward, because the chemicals can react or the color can shift during cure.

We needed a tolerance standard. In the coatings world, we often use color difference measurements similar to the Pantone system. For brand-critical colors, a Delta E of less than 2 is considered acceptable—that's the tolerance Pantone uses for color matching. We pulled up our lab's color spectrophotometer, adjusted the pigment paste, and got the Delta E down to 1.8 against the client's color chip. It wasn't a perfect match, but it was within tolerance.

That evening, the amine arrived at 2:03 AM, exactly as promised. The box was labeled with the lot number and the certificate of analysis. The invoice matched the quote to the penny. No surprise fees. I almost had to check if I was dreaming.

We mixed the A-side and B-side in the proportions given by the distributor's technical data sheet, added the color pigment, and started spraying by 6:30 AM. The polyurea cured quickly, as expected. By 3 PM, the coating was hard enough to walk on. We did a spark test for pinholes, then a pull-off adhesion test. Both passed. We handed the tank back to the client at 6 PM, with 10 hours to spare before their 48-hour deadline.

What I'd do differently

The project turned out well, but the process exposed a weakness in our own system. We didn't have a formal approved-vendor list for emergency raw materials. We had a preferred supplier, but no backup, and we almost paid for that. Now, we maintain a short list of vetted distributors for all Evonik materials we use, including the amine, the resin, and the additives. Every quote must include all applicable fees in writing. If a vendor says "I'll get you the total later," we move on.

I've also learned to ask "what's NOT included" before "what's the price." It's a simple question, but it saves so much confusion. The vendor who lists all fees upfront—even if the total looks higher—usually costs less in the end. At least, that's been my experience with deadline-critical projects.

And we've gone back to using Evonik chemicals as our primary source for that amine. The generic replacement we'd been testing saved maybe 5% on material cost, but it introduced too much uncertainty when we needed certified quality. In an emergency, certainty has a price. It's a fair price, and now I'm happy to pay it.

Transparency isn't a price. It's a promise.
