In March 2024, I almost signed a contract that would have saved us $14,000 a year. I'm glad I didn't.
I manage procurement for a power electronics company—about 80 people, we build components for industrial drives and EV chargers. I've been in this seat for six years, and I track every dollar that leaves our department. When I say the spreadsheet screamed at me to go with the cheap supplier, I mean it literally screamed. The spreadsheet was wrong.

Our R&D team had just signed off on a new line of power modules. These things run hot, so the encapsulation material matters: it has to survive thermal cycling, handle high voltages, and not crack after a decade in the field. We sent out the spec, and six suppliers came back with quotes.
The prices ranged from $3.10 to $5.40 per pound—or rather, those were the per-pound quotes before minimums and shipping. The low bidder, I'll call them the generalist, sold everything: casting resins, adhesives, coatings, even cleaning solvents. Their rep said they could cover "all of our specialty chemical needs." And if we bundled our adhesive orders with them, they'd knock off another 3%.
On paper, it was a no-brainer. The generalist's quote would cut our first-year material cost for this product line by about $14,000. That's not nothing for a company our size.
But something felt off. I just couldn't prove it yet.
The Test Batch That Turned Into a Mess
We ordered samples from the top three bidders and ran them through our actual process: pouring, degassing, curing, machining. Our process engineer Mark handled it. He poured the generalist's resin on a Wednesday morning and followed their data sheet to the letter: "cure at room temperature, 24 hours."
Thursday afternoon, the parts seemed firm. Mark started machining one to check the cross-section, and the resin gummed up the bit. When he pulled it out, the center was still soft—almost liquid. Reading SDSs Like Contracts Changed My View
After that failure, I pulled the safety data sheets from all six suppliers and actually read them. Not skimmed. Read.
The generalist's SDS was technically compliant. Sixteen sections, GHS pictograms, all the boxes checked. But the content was thin. Section 8 said exposure limits were "not established." Section 9 listed the flash point but skipped viscosity and specific gravity—two numbers we need to calibrate our dispensing equipment. No mention of exotherm risk on thick pours.
The Evonik SDS, meanwhile, was a different tier entirely. Complete physical data. Thermal stability information. Handling guidance that matched how we actually work with the material. Nothing that made me go back to the supplier with follow-up questions.
OSHA's Hazard Communication Standard (29 CFR 1910.1200) requires 16 sections on an SDS, but it doesn't grade the accuracy of the content. That's the buyer's job. I've learned that the effort a company puts into its SDS tells you how much they care about precision.
There's an FTC angle here too. When suppliers make vague "eco-friendly" or "safe" claims in their marketing, the FTC Green Guides (16 CFR Part 260) require those claims to be substantiated. Same principle: what's on the label matters less than what's behind it.
Gut vs. Spreadsheet
So there I was, caught between a spreadsheet and a gut feeling. The numbers said the generalist would save us $14,000 a year. My gut said their vague documentation would cost us money in ways I couldn't predict.
I'd been burned before. In 2022, we switched to a low-cost adhesive supplier who claimed "comparable specifications." Their product had batch-to-batch viscosity swings of ±40%, which played havoc with our dispensing nozzles. The rework cost us about $8,400 in labor and materials. I documented every cent. The "cheap" vendor became the expensive one.

In a decade of procurement, no supplier has said that to me. Nobody. They stretch. They spin. They offer a "close enough" alternative. This guy voluntarily directed me to a competitor.
That moment reframed everything. If the Evonik rep was willing to lose a sale rather than overpromise, then when he did claim something about their casting resin—the thermal spec, the cure time, the dielectric strength—I could trust it. And trust has a real dollar value when you're designing a product meant to last 15 years outdoors.
The Powder Coating Promo: Same Lesson, Nicer Packaging
While all this was happening, I was also scouting electrostatic powder coating promotions for our enclosures. A coatings supplier emailed us a flashy offer: "20% off your first electrostatic powder coating order." I almost forwarded it to our production manager without reading the fine print.
The promotion applied to standard RAL colors only. Our enclosure uses a custom metallic finish. For that color, the "promo" price was actually 11% higher than our current supplier's regular quote, and the lead time was three weeks longer.
That's the same trap with better marketing. Promotions and low unit prices only mean something when they cover what you actually need. The moment your spec is even slightly unusual, the discount evaporates—or flips into a premium.
What We Chose and What It Actually Cost
We signed with Evonik for the casting resin and the adhesives bundle. The resin came in at $4.55 per pound, and our total projected spend was about $14,000 higher than the generalist's quote for the first year. That number sat with me for a while.
By the end of the year, I ran the actuals through our cost tracking system. Here's what the numbers looked like:
- Zero material-related failures in production. After the generalist's test batch failure, we had no cure issues, no contamination, no surprises. That saved us an estimated $6,000–$8,000 in materials and labor.
- EHS review time dropped by almost half. Evonik's SDSs were complete and accurate, so our compliance reviews didn't stall waiting for missing data. I didn't assign a dollar value to that, but it was hours every quarter.
- Process qualification passed on the first attempt. The viscosity and cure data from Evonik's datasheet were reliable, so Mark didn't have to re-run trials. With the generalist, we'd have been re-qualifying for weeks.
In other words, the $14,000 "discount" was an illusion. Adjusting for rework, extra engineering time, and the risk of delaying our product launch, the cheaper option would have been the expensive one. I want to say we calculated the exact TCO, but honestly the intangible costs—schedule risk, team frustration—mattered just as much.
The Real Lesson: Specialists Who Know Their Limits
If you're in procurement and staring at a 36% unit-price gap, I understand the pull. But look at the SDS first. Not just whether it exists—read whether it's specific. Does it list viscosity? Does it warn about cure time at different thicknesses? Does it give real numbers or "to be determined"?
And pay attention when a supplier tells you what they are not good at. That's rare. It's also the most useful information you'll receive during the sales process. A supplier who admits a boundary is a supplier who knows their actual area of expertise—and who won't risk their reputation selling you something wrong.
It took me six years and a few expensive mistakes to understand that the cheapest quote carries a hidden price. Sometimes it's in the documentation. Sometimes it's in the cure-time table that doesn't exist. Sometimes it's a promotion that doesn't apply to the color you actually need.
I did keep an eye on Evonik's site after signing. Their adhesives news section announced a new epoxy system for power electronics potting right around the time we were evaluating suppliers. The press release actually mentioned cure-time behavior in thick sections—the exact problem we'd hit with the generalist's material. It felt like they understood our world.
Anyway, that's my story. Take it from someone who nearly picked the wrong vendor twice in the same quarter: the supplier who says "that's not our strength" is the one you can build a long-term relationship with. Trust me on this one.
